E-cigarettes: Dimensions and Implementation of Differentiation Strategy
Differentiation is the key to survival for businesses in an era of intense competition, serving as the strategic starting point for business operations. When formulating a differentiation strategy, companies need to look beyond their own boundaries and consider four key aspects:
Market Analysis: From scratch, don't imitate what already exists in the market. Instead, look for what is missing in the market.
Competitor Analysis: From strengths to weaknesses, analyze the shortcomings of competitors and identify their weak points.
Customer Analysis: From explicit to implicit needs, find breakthrough points in the market.
Self-Analysis: From inside out, conduct a comprehensive internal and external analysis.
Differentiation emphasizes product research and innovation to distinguish oneself from competitors and stand out, ultimately to win in the commercial competition. A product differentiation strategy can include the product's functions, performance, pricing, and application scenarios. Businesses can implement this strategy through four dimensions: user insights, product segmentation, pricing strategy, and channel segmentation.
User Insights
User insights are the first step in differentiation, involving the study of user behavior or attitudes to discover truths or provide profound insights. The fundamental questions are: Who are our users? What do users need? Which needs can our products satisfy? In what scenarios will users use our products? Are users satisfied when using the product? And so on.
User insights typically involve four steps: defining precise users, creating user personas, analyzing user psychological motivations, and refining user needs. The needs of e-cigarette users can be categorized into three levels: material needs (cost-effectiveness), emotional needs (flavor), and spiritual needs (aesthetics).
Product Segmentation
Businesses often have limited resources, especially small and medium-sized e-cigarette companies, which face limitations in talent, capital, resources, and time. Therefore, it is essential to segment products and then focus talent, capital, resources, and time on creating competitive, differentiated products, breaking through with a single product. E-cigarette product segmentation should consider four main factors: the national and regional environment, demographic statistics, consumer psychology, and lifestyle habits.
Pricing Strategy
Pricing is an effective way for companies to generate profit, and delving into pricing strategy is a crucial part of a company's differentiation strategy. A company's pricing strategy is influenced by internal and external factors, and the pricing strategy for products needs to consider many variables and factors. The phenomenon of price wars is severe in the e-cigarette industry, and most companies neglect the importance of pricing strategy. Having a unique pricing strategy can undoubtedly serve as a moat, and precise market pricing is an effective sales strategy.
Channel Segmentation
Channels are the lifeline of e-cigarette companies in overseas markets. Different channels cater to different customer groups, suitable products, and stages of suitability. In the process of brand expansion, the stage of market entry, strategic role, and strategic tasks undertaken by each channel differ. E-cigarette companies should choose different channel strategies according to the various stages of the market product cycle.
1) Product Launch Stage: Establish channels with clear positioning and determine the main channels. Different e-cigarette products play different roles in a company's strategy-some products are designed to attract traffic, some to increase profits, some to guide user consumption upgrades, and some to build the brand. Clarify the product's purpose and develop different channel strategies.
2) Market Growth Stage: Expand channels. When a company's business is relatively stable in a region and enters the growth stage, it needs to actively expand new channels, increase business, and gradually build the brand. At this stage, channel expansion typically involves three steps: reviewing existing channels, analyzing potential opportunity channels, and formulating strategies for expanding new channels.
3) Market Maturity Stage: Establish omnichannel. With the development and application of the internet, any touchpoint where consumers can contact the brand can become a sales channel. Achieve "scenarios as channels, touchpoints as channels." Omnichannel means that e-cigarette companies must integrate online and offline channels to complete the sales process. In compliance with regulations, making full use of internet tools undoubtedly adds another channel for e-cigarette companies.
4) Market Transformation Stage: Conversion space. When a product saturates a particular market, it's essential to use information and resource differences to shift the sales space, sink the market, find a blue ocean market, and seek new profit growth points. For e-cigarette companies today, timely channel segmentation and discovering new channels are critical, so companies should stay closer to the market. The sinking market should become the main channel strategy for e-cigarette companies in overseas markets this year.
As industry competition intensifies and the economic cycle downturn continues, the differentiation strategy for e-cigarette companies becomes particularly important-it may be the path to survival. Differentiation stems from market insights and in-depth user analysis. It involves not just product differentiation but also the control and application of different channels during operations. Moreover, product differentiation alone is insufficient; a deep understanding of market pricing strategy is necessary. Differentiation, innovation in new fields, and then striving to lead or dominate new fields, avoiding internal competition and opening up new horizons.
